Onboarding new agents fast: a 30-day playbook

The first thirty days decide whether a new agent becomes a producer or a passenger. Most brokerages hand over a desk and a login and hope for the best. The ones that grow have a plan, and it is not complicated.

Week 1: orientation, not osmosis

Do not expect new hires to absorb how things work by sitting nearby. Walk them through your stack, your stages and your standards. Give them read access to live deals so they can see a real pipeline, not a slide deck.

Week 2: small, supervised reps

Hand over a few real leads with a clear next step and a senior agent watching. The goal is not a closed deal, it is confident reps, logging activity, booking a viewing, updating a record, until the process feels natural.

Week 3: own the follow-up

Now they run their own small book of leads end to end, with response-time expectations made explicit. This is where habits form, so reinforce the behaviours you want: fast first contact, clean notes, consistent updates.

Week 4: first deal, full ownership

By the fourth week a new agent should be working a deal start to finish, with support on tap but the wheel in their hands. Close or not, you will know exactly where they are strong and where they need coaching.
