1. Lead response time
The minutes between an enquiry and the first reply. It is the single biggest predictor of conversion, and almost nobody measures it. If your median is over an hour, you are losing deals before you ever pitch.
2. Lead-to-deal conversion
Of the leads you take in, how many become deals? Track it overall and per agent. A low rate is not always a people problem, sometimes it is lead quality or follow-up discipline. The number tells you where to look.
3. Open pipeline value
The total value of live deals in progress. This is your forward view, the closest thing to a forecast you have. If pipeline is shrinking, revenue will follow in a month or two, and you want that warning early.
4. Commission, billed and collected
Won is not the same as paid. Watching commission invoiced versus collected keeps cash flow honest and stops revenue from hiding in unpaid invoices.
5. Agent performance
A simple leaderboard, leads handled, viewings done, deals won, surfaces both your stars and the agents who need support. It also makes performance conversations about facts, not feelings.
